Efficiency, Efficiency, Efficiency

We continue to hear that it is important to be more efficient in our shops; more efficient at the front counter, more efficient techs, more efficient with our time in general.  What are we truly doing about it?  Expenses and costs keep increasing.  The collision industry has already learned that they cannot charge more because the insurance industry has capped their ability to do so. 6 to 7 hours per technician is not going to cut it any longer; the collision shops now need to get 10 to 12 hours per day per tech. How is mechanical repair going to survive?  Customers are beginning to reach the upper barrier of what we can charge. We need to improve proficiency by 50% without increasing the charges to the customer.

How do we do that?

We need to re-evaluate processes, people, equipment and technology. We then need to reassess and improve some more. The collision industry efficiencies were increased, now it is our turn! We need to reconfigure workspaces for the shop and customer service areas.  Analyze paper and people flows to minimize steps and remove the barriers that make your staff slow down or stop. We need to constantly review equipment, tools, technology and IT to speed up processes. We need to look for improvements in products to minimize comebacks, and most importantly, we need to continue to upgrade training.

The best performing businesses have the highest quality people, the right people for the right positions.  Training plus experience equals a highly trained staff.  Make sure that you have a training plan in place for each employee. You want to source the right training at the right time for the right price. Don’t just accept whatever becomes available to you at the time and expect that this will be right for your staff. Do your homework and procure what each team member will need this year to become more efficient.  Your business is going to depend upon it!

      We want to increase productivity and would like to use iPads for the Techs where they could use it to get info and pictures over to the service writer.And to be able to speak into the pad and eliminate typing would be a huge plus. We have Mitchell 1 does anyone know of a system that would work?

      Vic Tarasik is currently the Major Accounts Director with RLO Training. Public speaking, business management, finance, and leadership skills are some talents he acquired as a service professional that made this position perfect for him. He was a member of RLO Training’s Bottom-Line Impact Group and was twice awarded the Member Excellence Award for being the top shop in his group.
      Vic took an interest in all things mechanical at a young age. He worked on a variety of vehicles for friends and family. His interests grew into racing at local drag strips driving his 55 Chevy, which he still owns.
      In 1986, he returned to his roots and launched Vic’s Precision Automotive from his two-car garage. The heart of Vic’s Precision Automotive was galvanized for Vic as a boy; he watched his single mom struggle with service providers over the years.       Professionalism- How do you answer the phone? How do you interact with customers? What is the image of the business? How do your technicians look? What does the shop look like from the front? There needs to be a process for everything. Do we see ourselves as professionals and on the same level as doctors/lawyers? Starts with the owner and leads to the industry as a whole. If you don’t have a professional shop how do you expect someone to want to come to work for you? Why arent the best technicians working in your shop? Why are people leaving the industry? Why is the average technician’s pay still only 50K?  85% of the industry isn’t paying attention, not thriving and not being successful  You don’t need to be cheap to be busy and fill shop- a busy shop often isn't a profitable shop 2nd largest investment for customers is their vehicle - duty and responsibility to give them choice for repairs. We provide transportation and safety.  Labor rates should reflect your competency and based on profit strategy  Culture of business- strive for a career mindset instead of job mindset culture, employees want to be a part of business and move it forward Solution? Professional association to abide by, standards, certification process to open a shop? What can you do right now? Define your target customer. Market to them and learn how to say no to the others Raise your prices now not later- stop having the fear that your customers won’t pay higher prices. Not everyone can afford to be your customer and that’s okay. $10 increase you can afford to lose 25% of clients and still make more. Don’t look at saving money to be profitable  Pay increase for employees- staff should know how revenue works, expenses etc. Net profit isn’t a dirty word. Need to be profitable on the bottom line to increase pay. Be successful as a team. Increased pay could be in form of vacation days, 401K, incentives, benefits.       Steve has over 48 years of experience in the automotive field here in Downtown Denver. After graduating from Creighton University in 1983, with a Bachelor of Arts Degree, he chose to continue the family business. Among the above certifications he holds, he is also a registered Colorado Emissions Technician, he has earned his Accredited Master Automotive Manager (AMAM) degree through the Automotive Management Institute and served on the Automotive Service Association (ASA) board of directors for 6 years. Steve finds the field of vehicle service and auto repair to be the most challenging ever. Because of this, he ensures his employees are updated regularly through training and have access to the latest high tech tools and equipment in order to solve the toughest car problems. Tripled the number of SKUs Community service Fundraiser for “Max Fund”- a woman in the community (1 mile from the shop) started putting a coffee can on her porch as a “donation fund” because her dog Max needed surgery that she couldn’t afford. Community and neighborhood banded together and Max was able to receive his surgery. The woman continued “Max Fund” and ran it as a no-kill shelter for dogs and cats. Steve will hold fundraisers at certain times during the year and proceeds from every job ticket goes to “Max Fund.” Steve has raised over $11,000 Front counter Training is critical- sales techniques and different approaches Must also have natural ability to read customers and enjoys interacting with them Customer’s vehicles are very personal to them- need to hire someone who is empathetic Steve has always had a woman on the front counter- more women customers than before. Women tend to want to know the “why” behind repairs, and having a woman on the front counter is a bonus to help educate them and feel more comfortable. Resources:

      I am helping a growing business to be more efficient.  As part of this, I am looking at a service to maintain our general hardware and supplies.  The shop needs a manager as the owner is too involved with the shop - and rightly so as he is highly respected in his arena.  That's another discussion.
      As he moved into a larger facility and hired more people. I'm working on efficiencies.  The current goal is to have common hardware an supplies on hand, always.  I am looking for a service to handle this.  I have spoken with Rogo, Fastenal and Kimball Midwest.   Any other suggestions?  Runs to the hardware store are costly...
