What can you do during the service part of the transaction to hook this customer in, hopefully for life? It has to be something more than just a mechanical aspect of it. There has to be something else that separates you from your competition more so than just the physical service you were providing, it's how I make you feel. It's how I make you feel appreciated. It's how I welcome you when you walk into my place of business. Many mechanics, they're focused so much on fixing that they don't realize that the waiting area has to be not only comfortable, and obviously clean, but it should be bright and welcoming. Use customer’s name 3 times. In a perfect world, you shouldn't receive less service because you are paying less. Versus getting extra service taken care of because you happen to be paying more, meaning, a higher-valued car.   4. Recorded Live at the 2022 Transformers Summit with Jesse and Christine Myers. They joined a peer group and it changed their entire business, doubling their sales to $2 million in 18 months. Jesse and Christine Myers, ATLR (All Toyota Lexus Repair), Arvada, CO. Show Notes Started in 2003, biggest growth was in 2019 Jesse became a master technician at Toyota 21 years old- quit Toyota because he wanted his own team. Worked on fleets overnight to keep account with WorldPac. Joining peer groups changed their entire business Won trip to Nashville from WorldPac- met Kim Auernheimer. Kim invited them to a Smart Group meeting in Texas and helped them increase their numbers so they could attend. Chris stayed home with the kids- they had $3,000 per month for both personal and business. When their youngest went to school, Chris became a part of the automotive business. 2018 gross profit $375K and in 2019 just under 1 million- with 3 people total (2 techs and Kris). 2020-now is almost 2 million. Defining roles and 'staying in your lane' with the help of Transformers Institute- who needs to be in the day-to-day operations (Jesse)? Who oversees everything as a whole (Chris)? Looking to expand to multi shops in the next 5 years Implementing change from the conference- working on goals together outside of the shop/house at a restaurant. "We want to change lives" 3 different salary ranges- low, medium and high. Backwards math to find out how many labor hours per day to reach that salary. Attainable goals. How to flourish- accountability, consistency and training. Chris and Jesse took their team and their spouses to dinner to explain their vision and how it will work. Commitment to training- investment, not a liability, not a cost. It’s always best to put your best foot forward with respect to salary in an ad. “What’s the highest pay level you feel comfortable having a conversation about?” In other words, “If you were sitting across your desk from a tech and they asked for that salary/compensation, do you feel comfortable having a conversation where you show them how they can earn that level of income?” (production and efficiency levels needed + salary, bonuses, profit sharing, etc.) Changing the perception of your technicians not wanting to hire another. Asked, “Did your income get better or worse?” Sharing profit and loss, where and how the shop will continue to grow. Make sure your salaries and job titles match up and are in alignment with market rates.(you can verify this on Indeed Hiring Insights) As the owner- look at yourself from the inside out. Make yourself worthy of the top employees. What is the perception of your business from the outside? Your business is a reflection of yourself. Interviewing technicians- you will spend more time at work than at home. Is 1-hour interview worthy of a ‘marriage?’ Listen closely to the interviewee’s questions. Get your team involved in the process, and consider a trial period. Comebacks- learning experiences with the whole team, quality control employee Zero sum decision making- knowing what you know now, would you make the investment in XYZ, if you wouldn't make that decision again, move on. Listen to Dustin’s other episodes HERE Show Notes: Today's BEV headlines may be "over the top" in terms of the pace of BEV adoption, but the VIO will definitively change over time – we are forecasting the VIO at 7.3% BEV in 2030, 26.5% in 2040 and 51.2% in 2050 We know that people are talking about 60 and even 70% reductions in BEV maintenance versus ICE cars, and that may be true – but the true lifetime service of BEVs has more to do with major part failures than it does maintenance. Motors, power modules and other BEV components will fail and the aftermarket will be ready to service them. BEVs will generate new under-car and cooling system service opportunities – they are heavier and have higher torque, so suspensions, half shafts, and steering gear will see more wear than ICE cars. Cooling systems will be much more sophisticated with multi-directional and intelligent valves, PTC and Heat Pump heaters, multiple radiators, and many more fluid connectors. Multi Shop Owner- consistency of service Technology not only makes things more complex, in many cases, but that complexity is usually in the background. Technology also makes things easier. Not just vehicle technology itself, but tools and equipment technology. The technology is here for a 100% automated tire changing system, but it is cost prohibitive for many/most. It won't remain so, and if it isn't 100% automated, you'll just need someone to take the wheel off and roll it to the machine, the machine will replace the tire, maybe test the TPMS sensor, and then mount the new tire and balance it. The human will be little more than an assistant. Technology may make vehicles, as it has already done, even more reliable, but also change how we service them. The following are already expected by most but will soon be expected by all due to the cost of repairs. Top Notch Facilities, clean and professional appearance inside and out. Top customer service experience. Professionalism from all areas of the business. When business owners are unable to change or unwilling to change, they tend to stagnate, hit that glass ceiling, and they can't grow In business, your job is to find out what works and do more of that, find out what doesn't work and stop doing that, the faster you can do that, the faster you grow. Money makes you more of what you already are. So if you're a good operator, money can be great, but if you're not a good operator, money will make you an even worse operator Most businesses have plenty of lead flow, but they don't have enough conversion Find a problem, solve it, create a system around it, and then delegate it Your goal in life as a business owner is to create systems and find people who are better than you EOS (Entrepreneurial Operating System)- best results and buy in are from the employees What do you want your life to look like? What do you want to accomplish? What do you want to build? A lot of entrepreneurs feel like they're not successful or not achieving their total dreams. They're not in their passion job. You don't have to love the industry you're in to have passion for it, it develops over time. If you love building something and you love winning, you're in a great industry to do that. Take the time to execute, and determine what you want to build, the love will come back If you're finding yourself in a rut, you're just unable to get to that next level. Fix yourself and get your self-esteem back (health, family etc). Start with your service, make sure you're offering world-class service. Then go to your sales, making sure you're selling it well so that you're getting more business. Third, work on your marketing, feed that marketing funnel, and then fourth, work on your operations. John's had the privilege of working with world class companies like the Ritz-Carlton, Lexus, Starbucks, Nordstrom, Nestle, Marriott Hotel, Pricewaterhouse Coopers, Cheesecake Factory, Bausch & Lomb, Progressive Insurance, Harley Davidson, State Farm, Chick-fil-A, Entrepreneurs Organization, YPO, Aveda, and many more. John started getting involved in the business. “We aren’t going to be the best salon, we will be the best experience of your day.” Chambers of commerce businesses started asking John for business consulting. 20 years ago John’s first book came out and took him to the next level Business and Artistry Pengeleum Making price irrelevant- based on the experience your brand consistently delivers, your customers shouldn't have an idea what your competitors charge because they aren’t window shoppers. Who is more expensive? Why are they? “We do $10 haircuts” vs “We fix $10 haircuts.” Give the experience before you charge for it and justify it -“What does a $1,000 haircut look like? What is that greeting like? How is the massage during shampoo? What does a $1,000,000 keynote speech look and sound like?” Grudge buy and losing time- automotive repairs. When you can come to the rescue when a customer is at their most vulnerable, there is an emotional connection and memory made. How do we connect with people who do not seek out training on their own Paying for training, room, board, and time off needs to be the standard in the industry When Issac owned his shop, he made the same mistake that so many shop owners today are making and not supporting 100% of his technician's training requirements (registration, room, board, and making their pay whole) Only shop owners who attend training can see the value. Once they attend, they are all over it and turn their training commitment into a pillar of their company Training pays it does not cost There are many deals available for equipment for pennies on the dollar from shops that are liquidating. More kids prefer to entering the workforce immediately than go to community college or trade school How are the trades perceived? 18% are talking about career options with their child. 65% of the households would recommend the trades as a career option. Parent advocates for the trades- Rural America has the highest likelihood to recommend at 62% recommendation rate. Urban is next to 52.2, and then suburban 42%. The people that are least likely to recommend the trades are people with a four year college degree Are we even willing to recommend ourselves?
