Car count is a key performance indicator (KPI) showing you the health of your business. But before we blame low car counts for the reason why we are not achieving our sales goals, we need to take the time to look at all the numbers; analyzing labor and part margins, average repair order (ARO) production issues, other critical KPI’s, customer retention and workflow processes. Only after a thorough analysis can we begin to work on the issue of car counts.

 

This is not to suggest that a shrinking car count is not a problem. Many shops are experiencing declining car counts for a number of reasons: increased competition from dealers and mass merchandisers, improved car quality, decreased factory scheduled maintenances, decreasing vehicle visits, and other of factors.

 

The key thing is to track all key numbers and vehicle visits per year, per customer. If you see your car count trending down and you are not meeting your sales objectives, and all other KPIs are in line, then you need to address this issue.

 

But, are you really losing customers? You may find that that customer visits per year is the problem. With increasing scheduled oil services and the perception that cars don’t need maintenance, this is a big problem. And it may be the problem for a declining car count.

 

A more proactive approach, selling preventive maintenance and other services will help. In addition, bump up your marketing efforts, especially with you existing customer base. And lastly, make sure you stand out by providing world class customer service.

      Dena Ganje, My Mechanic, Tuscon, AZ.  At 19 she received her first car as a surprise from her future husband Billy, this was a vehicle he restored and since then she have been a part of the automotive industry in one aspect or another. Key Talking Points Community help- you have the time even if you don’t think you do. If you’re thinking about it, you’re already doing it and you need to put it into action. People think the little things don’t add up but it does. If your customers or employees ask for your help (sponsoring little league) find a way to help. What’s important to them should be important to you. Don’t feel pressured to purchasing top-level sponsorships, consider smaller donations so you do more.   “People don’t care how much you know, they want to know how much you care.” Driving Forward by My Mechanic is an idea in process. They have to date given away 4 vehicles to persons in need. These vehicles are either donated to or purchased by My Mechanic, typically from customers. They also include a care package of support with the donation such as a gift certificate for future maintenance or repair needs that may come up within the next year.   Community support for someone else’s charity that helped with Dena’s charity- Southern Arizona Book Heroes is a Tucson local nonprofit that provides books to first responders to distribute to the Children within their reach. For Example, when a Police Officer is responding to an event and there is a child present they will have a duffel bag of books to choose something to share with the child. This effort will hopefully provide a distraction to the child reducing trauma as well as break down the barriers that 1st responders often face when working with Children. Lastly and equally important is to encourage literacy. The founder of SABH is a single mom, working full time and volunteers for the American Legion as well as running her own nonprofit. When she said she needed help to sort, organize and fill the bags Dena organized a volunteer day at My Mechanic to fill that need.  Employees, customers, and friends came to help. They sorted thousands of books, we filled almost a hundred bags. Over the next two weeks, SABH was able to deliver bags of books to 5 precincts all over Arizona. During the volunteer day, Dena became aware of the condition of the founder’s own vehicle. It was not reliable or safe. Everyone at My Mechanic nominated her for a car from driving forward. Following all that she posted about it on Facebook which created a great buzz online about our business and our charity. Resulting in another running vehicle to be donated to the program for the next person in need.    “Cars are vessels of freedom.” Culture- employees are able to see an impact of what they do beyond the day-to-day work. They are helping their community, they see the donation vehicle they’ve worked on be donated to someone in need. It’s more than a job.   1999- Billy Ganje worked as a full-time technician at local shops while working on vehicles on his own on the side. Of the shops that service EVs and HEVs, 69.9% do not market or advertise that their shop is capable of servicing EVs and HEVs.  Amongst all independent repair shops, 27.5% have invested in tools/equipment to service EVs/HEVs and 30.5% have invested in training for their technicians on EV and HEV service/repair. 40.0% of shops believe the increasing number of EVs and HEVs on the road will impact their business over the next two years; 38.7% do not; while 21.4% don’t know. Of the 38.7% that do not believe the increasing number of EVs and HEVs on the road will impact their business in the next two years, 55.1% believe it'll take 10 years or longer to see an impact; 13.4% believe it will never impact their business.       Rob Choisser- Choisser Automotive Services, Davidsonville, MD. Rob started in the industry as an oil change/apprentice under my step-father, Bob Owens, at a Honda dealer in 1989. He worked toward certification in every course HONDA would offer and ASE, achieving Platinum Level with Honda and ASE Master Auto Technician with L1 Advanced Engine Performance. Continuing on the training and certification path I became a Maryland Vehicle Safty Inspector, a Maryland Emissions Repair Technician, and a Maryland Licensed Locksmith. In 2002 he was recruited to open a new Honda dealership as the shop foreman, this experience was paramount in igniting his entrepreneurial spirit. In 2006 he launched Choisser Enterprises, Inc. DBA Choisser Import Auto Services, a mobile auto diagnostic service. He kept this business small and flexible so he could support and facilitate his two young son's activities. Fast forward, while running this small solo operation, he became an advanced level EMT-I (Nationally, Emergency Medical Technician - Intermediate or Cardiac Rescue Technician in Maryland) and volunteered with the local fire department from 2008 until 2013 when he was offered a career position with the Anne Arundel County Fire department. He used this training and experience to relate to people when discussing their vehicle “health”. The modern automobile is more like a complex organism than one might think, each system is interdependent on the other's proper function. This decision to serve the public on a different level is when he hired his first 2 employees and in 2014 we started operating out of our current 3 bay facility in Davidsonville, MD. They have grown to 9 member team, including himself. Their goal is to keep vehicles on the road for at least 15 years or 300,000 miles and to keep our customers out of new/used vehicle debt. We accomplish this through consumer education, preventative maintenance and proactive repair processes. Key Talking Points Educate customers- relate to them and guide them where they should be. Transparent communication that offers comfort.   Maintenance- eating well, exercising, not living a sedentary lifestyle for both humans and vehicles  Vehicles should be viewed as infinite instead of finite “good for few years then turn in” “Car Pain”- everything that is painful that surrounds a vehicle (breaking down, AC/heat doesn’t work, getting new vehicle etc) Pay attention to predictable car pain. Weak points in different makes and model vehicles- have your team understand and research and discuss openly.  New customers- they are “breaking up” with their previous repair shop, ask them what their “car pains” are. Let them know your unique approach as a business- eliminate car pain and provide enduring confidence with vehicle (unless rusted out, been in flood, structural damage and less than 15 years old it is beneficial to keep it). What’s in it for the customer- keep you on the road and provide a return on investment with their vehicle.  Robert has 80% customer retention- based on old Honda maintenance practices. Uses Bolton for the pre-scheduling process.  Hesitation with pre-scheduling appointments for customers- if they drop off their vehicle they lose their freedom. How do you overcome that? Consider loaner cars Stubbing your toe- you will limp and it affects your forward motion. Hitting pothole- activate ABS, stability, change shift points, throw the alignment off etc. When that goes unaddressed bigger issues will arise.  SOAPE Note- Subjective (what you see), Objective (customer car pain), Assessment (inspection), Plan (what it will take to fix it), and Effect (this is what it means to customer and driveability of the vehicle going forward).    Referrals- customers are the best marketing source. Key Talking Points Training- slow things down instead of hurrying and overpromising and underdelivering. Service advisers need to be trained to understand and layout how the repair process looks for the customer along the way to both educate them in the moment and to set the expectation of what to expect in the future. “Don’t promise what you don’t know.” Repair order audits- it needs to be clear and easy to understand that the spouse at home will know what’s going on and the competitor be impressed. “Paint a good picture.” Technicians need to sell the job to the advisor that can be resold to the customer.    Education- vehicles now are 4 times more complex than the Apollo rocket. Being a rocket scientist 40 years ago was a recognized and respected career path. We are now automotive engineers and it should be plan A instead of plan B. Capture PTA/School boards and get in front of students and parents.  Culture- teaming together employees that have passion for people and the industry. Paid training during business hours. Respecting their family time.  Community- being involved and present. Always have a finger on the pulse of the community and get involved when you can.    Advice- don’t get lost in the white noise when promoting who you are, pierce the white noise with a sincerity arrow.  Retention- both for employees and customers.       Matt Fanslow is the diagnostic tech/shop manager at Riverside Automotive in Red Wing, MN. His primary responsibilities are to diagnose driveability and electrical/electronic issues, and perform most all programming, coding, initializing, adoptions, etc. Basically, if it needs to be figured out or has wires, it goes to Matt. He’s been a tech since 1996. Matt is also a subject matter expert for ASE and has instructed at Vision Hi-Tech Training and Expo. Matt has participated on 18 ASE technical committees for the ASE Practice Test, A6, A7, A8, and L1 tests. He’s also done case studies for Standard Motor Products.       Competent technician shortage Biggest issues within shops- communication and remembering everything as things change Commute back and forth to work- have time to think about your day. Be honest and critical. When you’re entry-level there may be more negatives than positives, don’t beat yourself up about it. Unpack it step by step. Were you on your phone too much? Did you have unnecessary motions?   Keeping journal/diary/google docs- while at work jot down some bullet points and when you’re at home expand each one. Helps with great with memory and learning. If using an electronic journal you can search it as time goes on. As you accumulate entries over time, go back and read what you wrote and see firsthand the progress you’ve made. Brings value to yourself and employer. Confidence through competency. Steer the direction of feelings of anxiety and being overwhelmed with new information. Use anxiety to push yourself forward.   Future journal/diary you write in every month or every few months. Where do you want to be? How will you get there? Be a specialty tech or diagnostic tech etc. Build a path and map out weak areas to focus on.  Everyone learns differently- write down your take on processes that helps you learn and remember  The way your brain works is malleable- rewire it with how you learn best What is memory? To learn from mistakes and not doing them again. Our memory has changed as technology has advanced. We no longer memorize information like we used to with the ease of the internet search engines.       Do customers really have clear expectations when they arrive at your shop?  Think about it.  Who is responsible for setting clear expectations?  Consumers may have a preconceived idea about what to expect, but when it comes down to what or who sets the expectation, it's the shop's responsibility. 
      Great customer service is created by the shop and its people. The consumer will judge that experience, but they don't create it, you do. 
      We may think that the consumer will tell us what they expect from us.  I think it's the opposite. 
      Henry Ford once said: “If I had asked people what they wanted, they would have said faster horses.”

      The common buzz in business is to market to new, potential customers. This is a smart strategy given that every business losses customers each year, and we need to replace those lost customers.
      However, we also need a marketing plan that takes care of our existing customers.  It is cheaper and easier to retain your customers, than to market for new ones.

      I think it’s safe to say that few people go to McDonald’s for the fine dining. In fact, McDonald’s struggled a few years back when it introduced healthy choices on its menu. Even with its challenges, McDonald’s is considered one of the most successful business models on the planet. It’s a brand that is so well known for its consistency that it actually promotes comfort in the mind of the consumer—a lesson in marketing that could prove powerful for your business.
      Imagine yourself traveling with your family on a highway far from home one night. It’s late, everyone’s hungry, and you’ve been on the road for hours. You’re not familiar with the area but you tell yourself to turn off the next exit and find food. As you drive off the exit, you notice a cluster of stores and bright lights; a good sign for weary travelers. As you approach the stores and bright lights you notice two food establishments: Billy’s Burgers and McDonald’s. The only two restaurants in town. Now you tell me: Which one would you choose? Most would choose McDonald’s.
      While there are many reasons why most people would choose McDonald’s over Billy’s Burgers, perhaps the most compelling reason is that McDonald’s has done an amazing job building its brand on the consistency of its service and its products. McDonald’s’ customers know exactly what they are getting, and that communicates comfort. People tend to feel more secure with what they know and what they anticipate.
      So, what does McDonald’s have to do with running a repair shop? It’s the marketing lesson of consistency of service. Promoting consistent world-class service with each customer will create an experience that will give customers a compelling reason to return in the future.
      Now, most of us are not franchised across the country, and many of us are single location business owners. Our business model is different in that we tend to build relationships over time. While we may not be a national brand, we can still have brand recognition in our community. We can still have a brand that communicates consistency and comfort; a winning marketing strategy.
      When a customer walks into your business, it’s not because he or she is hungry and looking to eat a meal. There’s a problem with his or her car, or a service they need to have done. People rely on their cars and leaving their car at your shop can be disrupting to their lives. This causes a level of anxiety within every customer. We need to recognize this and find ways to reduce or eliminate this anxiety. If not, the experience won’t burn a positive impression in their mind, which means they may not be back.
      The customer experience is a crucial element to the success of any company. But, do we fully understand the impact of consistency in service at every step of the customer experience? How being consistent can promote a feeling of comfort and security? Your customers must be greeted the same, the phones must be answered the same, car delivery must be the same, and the quality of service and repairs must be consistent. Something as simple as forgetting the lube sticker or not resetting the maintenance light can raise anxiety and make the customer question the quality of your service, which will have a negative effect on the entire experience.
      However, the marketing lesson is not only how you define great customer service, but in defining how to deliver consistent, great customer service at every step of the customer experience, time and time again.
      This strategy will ease the anxiety within your customer, which will benefit you the next time your customer’s check engine light comes on or when her car needs servicing again. By delivering a consistent, amazing customer experience again and again, you will instill comfort and security in your customer’s mind. This simple strategy increases the odds that the customer will think of you the next time for their automotive needs. And that’s the secret of McDonald’s.
      Think about this. A consumer is traveling to work on a Monday morning. She notices that oil change maintenance is on. This consumer has been to your shop, the dealership and the local quick lube in the past. She knows the cars needs servicing. Where will she choose to get her oil change done? Will it be your shop? Will it be the dealership or quick lube? That all depends on what business made the best impression in her mind.

      First, I would be the last person to tell anyone that car counts is not a measurable and important KPI.  Every shop needs to know their needed car count and what their sweet spot is. And then use that KPI to understand other important KPI's - ARO, Labor margin, part margins, etc.
      Now, with that said, the industry in general, has and will see, a decline in the amount of times your customers will visit your shop. It was not that long ago when we had customers bring their cars in 4 to 5 times per year. That has changed.  Plus with COVID and many people not using their cars as they used to, we cannot rely on trying increasing car counts. We should, rather, making sure that we make every vehicle visit...COUNT.  
      Here is my strategy to drive up sales per visit, while promoting the right culture with your customers: 
      Ensure that the customer experience is the best on the planet! - Give every customer a reason to return back to you. Perform a complete MPI on each vehicle, but find out the particular needs of customers. What is their car used for?  Get your entire staff to understand that the customer is everything and their safety and their car care needs are most important.  Promote your Culture of taking care of people, not sales - Believe me, sales will come and so will the profits.  Promote vehicle maintenance, safety, and reducing the overall cost of owning their car.  NOW HERE'S THE TOUGH ONE:  PLEASE BOOK THE NEXT APPOINTMENT AT CAR DELIVERY!  Doctors do it, dentists do it, boiler service companies do it, hair dressers do it, nail salons do it, ..even chimney cleaning companies do it! It's not hard, just do it.  Hope this helps. Thoughts???
