Labor Rates are going up! Finally!

For the first time in a VERY LONG time, I see a lot of positive news with regard to labor rates.  More and more shop owners and managers are crunching their numbers and increasing their labor rates to better ensure their companies achieves a profit and also to be able to pay their employees what they deserve. 

Profit is needed in order to build for the future and to be able to attract quality people. 

I really think that this is perhaps the best time in our recent history to revisit your labor rates and bottom line and adjust your rates accordingly.

      I have an idea of a software that can be used to charge a customer a monthly fee. 

      For example, you could have different tiers: 

      Maintenance Lite - 15$ a month: low monthly payment for all of the conventional oil changes required by the average driver each year.

      Maintenance Basic - 20$ a month: Maintenance Basic includes everything you'll find in Lite, but adds... Unlimited Synthetic Oil Changes (as needed), On Rim (Seasonal) Tire Rotations (as needed), Complimentary Re-Torquing after changeover.

      Maintenance Plus - 40$ a month:  includes all services from Ultimate Maintenance Basic, plus the following...
      - Off Rim Seasonal Tire Rotations (as needed)
      - Seasonal Tire Storage
      - Flat-Tire Repair (excluding roadside assistance)
      - Up to four General Service Calls (diagnoses, bulb replacements, filters, etc...)
      - Battery Boost/Replacement (excluding roadside assistance)
      - Priority Scheduling Service (For seasonal tire changeover)

      Got your attention? Please read on...
      In case you were hibernating the last year and half, you had to notice all the increases around you. From food, gas, utilities, taxes, insurance, etc., etc., etc. Not to mention all the training and tool investment we must make from now on, to remain in the business.
      I have been preaching this for decades: As an industry we don't charge enough, especially when it comes to labor. 
      While there are ways to increase labor dollars, for example: becoming more productive, making sure that we charge for complex testing and driveability; Base labor rates have to factor in as the most important KPI in your business.
      Do the math, get help from a coach if you need help calculating your labor rate.
      A real Down and Dirty calculation:  If you have one tech and you pay this tech $35 per hour ($42 loaded), then this tech has to bill $140 of labor for every hour worked.  ASSUMING THIS TECH IS 100% PRODUCTTIVE.

      First, I would be the last person to tell anyone that car counts is not a measurable and important KPI.  Every shop needs to know their needed car count and what their sweet spot is. And then use that KPI to understand other important KPI's - ARO, Labor margin, part margins, etc.
      Now, with that said, the industry in general, has and will see, a decline in the amount of times your customers will visit your shop. It was not that long ago when we had customers bring their cars in 4 to 5 times per year. That has changed.  Plus with COVID and many people not using their cars as they used to, we cannot rely on trying increasing car counts. We should, rather, making sure that we make every vehicle visit...COUNT.  
      Here is my strategy to drive up sales per visit, while promoting the right culture with your customers: 
      Ensure that the customer experience is the best on the planet! - Give every customer a reason to return back to you. Perform a complete MPI on each vehicle, but find out the particular needs of customers. What is their car used for?  Get your entire staff to understand that the customer is everything and their safety and their car care needs are most important.  Promote your Culture of taking care of people, not sales - Believe me, sales will come and so will the profits.  Promote vehicle maintenance, safety, and reducing the overall cost of owning their car.  NOW HERE'S THE TOUGH ONE:  PLEASE BOOK THE NEXT APPOINTMENT AT CAR DELIVERY!  Doctors do it, dentists do it, boiler service companies do it, hair dressers do it, nail salons do it, ..even chimney cleaning companies do it! It's not hard, just do it.  Hope this helps. Thoughts???

      The other day, a local fellow shop owner, was complaining to me that his plumber just charged him $225 labor for a house call.  My response was, "And why do you have an issue with that?"
      I know this plumber; he is very successful, in high demand in the area, does great work and provides a VALUBALE service. Does this sound familiar?  You bet....sounds like you and your business!!!
      When the day comes that all of us truly know what we are worth and charge for it, that will be the day when all us raise the level of the auto industry, begin to attract more people to us, pay our employees better, build for our future and go home with the pay we deserve.
      I know this is going to cause controversy....so let's start the conversation.
